The phrase to settle before any of this gets built is stock levels both ways, because that is the one requirement that causes real damage if taken literally. If both systems can change stock, both are authoritative, and the moment an update crosses in flight they disagree. Worse, a two way sync echoes: CRM writes to your system, your system writes back, that write looks like a change and goes to CRM again. Then someone sells stock that a work order already consumed. Manufacturing should own stock, because that is where it is actually created and consumed, and CRM should read it. What genuinely needs to flow the other way is a soft reservation when a deal is won, so quoting sees committed quantity rather than free stock. Same conclusion for BOM, which belongs in the manufacturing system with CRM referencing it, not holding a copy. On the Zoho side, its API runs on daily credits tied to your edition, so this should be driven by Zoho notifications on record change plus bulk calls, not polling on a timer. It's making sure they still agree when a quote becomes a sales order, stock changes, production moves forward, and the order is finally fulfilled. Your validation process makes that especially important. The BOM, PO, Sales Order and delivery flow needs a clear source of truth at each stage, while item master data and live stock levels have to stay synchronized without creating duplicate or conflicting records. The same applies to reporting: fulfilled quantities and revenue coming back into Zoho should reflect what actually happened in production, so pipeline vs. actuals remains trustworthy. I’d structure the integration around those data flows first, then define the API/webhook or middleware layer, field mapping, status handling and error logging before moving through testing and deployment.
